{"id":4700,"date":"2018-01-04T10:59:32","date_gmt":"2018-01-04T10:59:32","guid":{"rendered":"https:\/\/www.binfire.com\/blog\/?p=4700"},"modified":"2018-01-04T10:59:32","modified_gmt":"2018-01-04T10:59:32","slug":"collaborative-project-management-explained","status":"publish","type":"post","link":"https:\/\/www.binfire.com\/blog\/collaborative-project-management-explained\/","title":{"rendered":"Collaborative Project Management Explained"},"content":{"rendered":"<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Everybody is familiar with the <a href=\"https:\/\/www.binfire.com\/blog\/2017\/04\/waterfall-project-management-tutorial\/\">traditional project management method <\/a>and how it works, but what is collaborative project management?<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">The short answer, there is no solid definition\u00a0of\u00a0collaborative project management yet.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">People have different\u00a0ideas and vision when it comes to this topic.\u00a0 One reason for this is that it is a new method. <\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">No rigorous academic work\u00a0has been\u00a0published on this subject as of this writing.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Another reason for lack of formalization\u00a0for collaborative PM is the fact that this method was discovered due to new capabilities in technology which was brought\u00a0to market by <a href=\"https:\/\/en.wikipedia.org\/wiki\/Social_media\" target=\"_blank\" rel=\"noopener\">social media<\/a>. <\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Social media apps like <a href=\"https:\/\/www.facebook.com\/binfire\" target=\"_blank\" rel=\"noopener\">Facebook<\/a> and <a href=\"https:\/\/www.twitter.com\/binfire_info\/\" target=\"_blank\" rel=\"noopener\">Twitter<\/a> has had a huge effect on how people engage and communicate with each other at home and at work.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">The introduction of smartphones has only accelerated this phenomenon.\u00a0 \u00a0<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">The lessons learned from social media were\u00a0integrated by some vendors to the business applications.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">One area that has been on the forefront of this change is the project management software market.\u00a0 \u00a0<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Unfortunately, organizations like PMI, have not yet defined what collaborative project management means and\u00a0what are its requirements.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">PMI has written about this subject in the past, like this <a href=\"https:\/\/www.pmi.org\/learning\/library\/future-collaborative-project-management-1046\" target=\"_blank\" rel=\"noopener\">article in 200<\/a>2. But it was never considered as a new concept or method.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">PMI considered Collaborative work as a work habit and not a new project management method.\u00a0\u00a0<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Many software vendors claim that their ware is collaborative, but no one is clear at what it means.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Nobody has defined the features that are absolutely needed in the collaborative project management.\u00a0\u00a0<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">In this paper, we will define\u00a0what the term collaborative project management means and how it is practiced in real-world projects.<\/span><\/p>\n<p><a href=\"https:\/\/www.binfire.com\/project-management-app\/\" rel=\"attachment wp-att-4632\"><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter size-medium wp-image-4632\" src=\"https:\/\/34.136.207.224\/blog\/wp-content\/uploads\/2017\/12\/New-Blog-Ad.png\" alt=\"New Blog Ad\" width=\"530\" height=\"600\" srcset=\"https:\/\/www.binfire.com\/blog\/wp-content\/uploads\/2017\/12\/New-Blog-Ad.png 600w, https:\/\/www.binfire.com\/blog\/wp-content\/uploads\/2017\/12\/New-Blog-Ad-265x300.png 265w\" sizes=\"auto, (max-width: 530px) 100vw, 530px\" \/><\/a><\/p>\n<h2><\/h2>\n<h2><strong><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Collaborative project management Definition\u00a0<\/span><\/strong><\/h2>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Collaboration means that\u00a0a group of people work on\u00a0a common goal to achieve an objective that all share.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">There are people who define project collaboration as dividing a project into small pieces and then let\u00a0each piece be done by a different group or team.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">When\u00a0all groups have finished their work, the results are integrated\/combined and a new product or service is made.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">This definition is only partially correct. There is more to collaborative work than dividing up a job between several groups.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">By our definition, collaborative work means an open, transparent, and democratic work environment where all project&#8217;s participants\u00a0have access to all the project&#8217;s information at any time and from anywhere.\u00a0<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">In Collaborative PM everybody is allowed to contribute. There are no boundaries and chiefdoms like the old work habits.\u00a0\u00a0<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Everybody&#8217;s ideas are respected and heard. It does not mean every idea or suggestion is accepted, just they are given proper time and attention. <\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">This means there is no fear of failure and nobody feels his\/her ideas will be discarded without proper evaluation and vetting.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">I have summarized the elements of collaborative project management below:<\/span><\/p>\n<p style=\"padding-left: 60px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">1- The work is open and transparent to everyone in the project<\/span><\/p>\n<p style=\"padding-left: 60px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">2-The project scope and the goals are known to all project participants.\u00a0\u00a0<\/span><\/p>\n<p style=\"padding-left: 60px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">3- Everyone in the project has access to the same data at any time from anywhere.<\/span><\/p>\n<p style=\"padding-left: 60px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">4- Everyone can contribute to every part\u00a0of the project. There are no boundaries\u00a0on contributing and discussing ideas.<\/span><\/p>\n<p style=\"padding-left: 60px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">5- The project has open communication channels for all. Managers and contributors communicate and collaborate freely.<\/span><\/p>\n<p style=\"padding-left: 60px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">6- All ideas are heard and discussed without the fear of ridicule or put down.\u00a0<\/span><\/p>\n<p style=\"padding-left: 60px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">7- No idea is deemed crazy, every idea is checked and discussed.<\/span><\/p>\n<p style=\"padding-left: 60px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">8- There is no fear of failure, people are encouraged to take risks and work on new ideas.\u00a0<\/span><\/p>\n<p style=\"padding-left: 60px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">9- Everybody is given credit for the success of the project. The success or failure is the team&#8217;s alone and not\u00a0the individuals.<\/span><\/p>\n<p style=\"padding-left: 60px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">10- After a thorough discussion of the important issues, decisions are made in a timely manner, even if the team does not have all data at hand.<\/span><\/p>\n<p style=\"padding-left: 60px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">11- After a decision is made, everyone on the team accepts the decision and set it as his\/her personal goal<\/span><\/p>\n<p style=\"padding-left: 60px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">12- Nonperforming or\u00a0subpar performing team members are replaced as soon as the problem is known to the team.\u00a0 \u00a0<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">In such a project environment the role of the project manager is very different than in the traditional project management.<\/span><\/p>\n<p>&nbsp;<\/p>\n<p><a href=\"https:\/\/www.binfire.com\/project-management-app\/\" rel=\"attachment wp-att-3483\"><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter size-medium wp-image-3483\" src=\"https:\/\/34.136.207.224\/blog\/wp-content\/uploads\/2017\/03\/Ad-4.png\" alt=\"project management software for web development\" width=\"400\" height=\"200\" srcset=\"https:\/\/www.binfire.com\/blog\/wp-content\/uploads\/2017\/03\/Ad-4.png 1024w, https:\/\/www.binfire.com\/blog\/wp-content\/uploads\/2017\/03\/Ad-4-300x150.png 300w, https:\/\/www.binfire.com\/blog\/wp-content\/uploads\/2017\/03\/Ad-4-768x384.png 768w\" sizes=\"auto, (max-width: 400px) 100vw, 400px\" \/><\/a><\/p>\n<h3><\/h3>\n<h3><strong><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Project Manager&#8217;s role in Collaborative PM<\/span><\/strong><\/h3>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">In a collaborative environment, very much like in the democratic societies, we\u00a0don&#8217;t have rulers\u00a0but leaders.\u00a0<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">A project manager in the collaborative work should know how to lead, plan, and communicate.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">The qualifications of the project manager for collaborative work is as follow:<\/span><\/p>\n<ul>\n<li style=\"padding-left: 30px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Has to be a leader<\/span><\/li>\n<li style=\"padding-left: 30px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Has to be assertive when decisions are made<\/span><\/li>\n<li style=\"padding-left: 30px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Has to be a great communicator, should be able to articulate the project&#8217;s goal and the management&#8217;s vision.<\/span><\/li>\n<li style=\"padding-left: 30px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Needs to be able to listen and give feedback.<\/span><\/li>\n<li style=\"padding-left: 30px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Should have some knowledge of the problem domain. This means the manager needs to have some background in the area the product or service is targeted for.\u00a0<\/span><\/li>\n<li style=\"padding-left: 30px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Needs to be a good organizer and manage the time during the project right.<\/span><\/li>\n<li style=\"padding-left: 30px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Needs to be able to plan and document everything important in the project.\u00a0 \u00a0 \u00a0<\/span><\/li>\n<\/ul>\n<h3><strong><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">The requirements for team members<\/span><\/strong><\/h3>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Not everyone is qualified or able to work in a collaborative work environment. This might sound strange, but this is absolutely true.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Some people prefer to work alone. Others\u00a0have great difficulty communicating with others.\u00a0\u00a0<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">The following is the list of qualities needed for each team member of a collaborative project.<\/span><\/p>\n<ul>\n<li style=\"padding-left: 30px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Strong contributor with above average technical capability in the field the product is aimed at.<\/span><\/li>\n<li style=\"padding-left: 30px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Able to collaborate and communicate with colleagues and higher-ups.<\/span><\/li>\n<li style=\"padding-left: 30px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Self-starter and eager problem solver<\/span><\/li>\n<li style=\"padding-left: 30px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">No ego and willing to share and contribute\u00a0\u00a0<\/span><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">\u00a0\u00a0<\/span><\/li>\n<li style=\"padding-left: 30px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Able to work with diverse people and cultures\u00a0<\/span><\/li>\n<\/ul>\n<p>&nbsp;<\/p>\n<h3><a href=\"https:\/\/www.binfire.com\/project-management-app\/\" rel=\"attachment wp-att-4632\"><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter size-medium wp-image-4632\" src=\"https:\/\/34.136.207.224\/blog\/wp-content\/uploads\/2017\/12\/New-Blog-Ad.png\" alt=\"New Blog Ad\" width=\"530\" height=\"600\" srcset=\"https:\/\/www.binfire.com\/blog\/wp-content\/uploads\/2017\/12\/New-Blog-Ad.png 600w, https:\/\/www.binfire.com\/blog\/wp-content\/uploads\/2017\/12\/New-Blog-Ad-265x300.png 265w\" sizes=\"auto, (max-width: 530px) 100vw, 530px\" \/><\/a><\/h3>\n<h3><\/h3>\n<h3><strong><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Type of projects that are suitable for Collaborative work<\/span><\/strong><\/h3>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Not all projects are suitable for collaborative work either. Some projects\u00a0require absolute secrecy and\u00a0the open work environment will be determinant to their outcome.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Below I have listed projects that could benefit from collaborative project management.\u00a0\u00a0<\/span><\/p>\n<ul>\n<li style=\"padding-left: 30px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Projects employing remote workers<\/span><\/li>\n<li style=\"padding-left: 30px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Industrial projects which are\u00a0done in multiple locations<\/span><\/li>\n<li style=\"padding-left: 30px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Large software projects targeting consumers<\/span><\/li>\n<li style=\"padding-left: 30px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Hardware projects requiring some level of programming like firmware and software.\u00a0 \u00a0<\/span><\/li>\n<li style=\"padding-left: 30px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Marketing and PR projects<\/span><\/li>\n<li style=\"padding-left: 30px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Web design and internet projects\u00a0\u00a0<\/span><\/li>\n<li style=\"padding-left: 30px;\"><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Projects requiring excessive research and discovery\u00a0 \u00a0\u00a0<\/span><\/li>\n<\/ul>\n<h3><\/h3>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Although some projects should not use Collaborative PM, even projects which require secrecy can use\u00a0some elements of collaborative project management.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">For Example, a complex project involving many disciplines could be broken down into small pieces\u00a0or components.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Each component is worked by a team which internally collaborate but is not aware of the other components being worked on in the project.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">The teams working on each component don&#8217;t have access to other teams and don&#8217;t communicate with each other.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">The team that integrates all components is called the control group. They write the specifications and establish the API between components.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">The control group has total knowledge of the project and is the holder of all project&#8217;s secrets.\u00a0 \u00a0<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">The output from each team is sent to a control group which ultimately is responsible for the project.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">This group gathers all components, assemble them and makes the final product or service.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">This group is also responsible for information flow amongst all the teams.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">In extreme cases, the people working on teams don&#8217;t know what the final product is. They get a requirement and API specification from the control group<\/span><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">This abstract work condition protects the secrecy of the projects but allows multiple teams to work on the project.\u00a0<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Most military and industrial projects are done this way to keep the project&#8217;s details unknown to people working on the project and the prying eyes of competition or foreign spies.\u00a0<\/span><\/p>\n<h3><strong><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Documentation requirements<\/span><\/strong><\/h3>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Every project has documentation. A collaborative team needs to store and maintain files in a folder that is accessible to all members of the project.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Having a good document management system is critical for collaborative work.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">If there is no proper document management system in place, due to freewheeling communication and collaboration between team members, a lot of important information and decisions may get lost and never seen by other team members.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">This deprives the team of looking back at the history of decision making in the project and learn from their mistakes.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">\u00a0It also keeps other teams members who were not present in the conversation, in the dark and not aligned with others.\u00a0<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Both of these issues create huge problems and destroys team\u00a0cohesiveness and focus that there has been present up to that point.\u00a0\u00a0<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">That is why it is so critical to have an electronic\u00a0message board similar to <a href=\"https:\/\/www.slack.com\/\" target=\"_blank\" rel=\"noopener\">Slack<\/a> for posting messages and updating everyone as what is going on in the project every day.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">When documents are uploaded or changed, everybody in the team gets a notification.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">This frees everyone from sending and receiving emails which\u00a0are easily lost in the heap of mail we all get every day.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">An additional benefit of the document management system in project management is the fact the most systems keep all versions of a file.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">This means at any time it is possible to go back in time and retrieve old versions of any document.\u00a0<\/span><\/p>\n<h3><strong><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Final thoughts<\/span><\/strong><\/h3>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Should you jump on collaborative project management bandwagon for your next projects?\u00a0<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">The short answer is a resounding yes. In our experience\u00a0when\u00a0 <a href=\"https:\/\/www.binfire.com\/blog\/2017\/08\/agile-project-management-tutorial\/\">Agile project management<\/a>\u00a0or <a href=\"https:\/\/www.binfire.com\/blog\/2016\/07\/hybrid-project-management-methodology\/\">Hybrid project management<\/a> is\u00a0practiced collaboratively, the results are amazing and beyond anything, we have experienced before.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Before you start working on collaborative work, you need to make sure all tools and procedures you need for collaboration and communication are in place.<\/span><\/p>\n<p><span style=\"font-family: helvetica, arial, sans-serif; font-size: 18pt;\">Collaborative project management is new. This document is just a starting point and not complete or comprehensive.
